A lead is not a lead simply because someone has made an enquiry.

Before you increase lead generation, diagnose the pipeline you already have.

Whether you’re an estate agent, investor, property sourcer or lettings agent, the full journey matters:

📍 Enquiry → instruction or opportunity secured → marketing and progression → SSTC or agreed let → completion

Where does momentum actually stop?

• Too many enquiries but weak qualification?
• Instructions won, but poor pricing or positioning?
• Viewings, offers or applications not converting?
• Delays between SSTC and completion?
• A sourcing or lettings process lacking consistent follow-up?

The answer determines the right action.

More leads will not fix a bottleneck in conversion, communication or process. They can simply create more noise.

In this Monday coaching slot, I’ll look at the journey stage by stage: the numbers to track, the questions to ask and how to identify whether the real constraint is demand, conversion, service or progression.

When discussing a property, comparable sales or a potential opportunity, be clear about three things:

Trust is not built by sounding certain. It is built by being transparent about the evidence, the assumptions and the gaps.

A professional approach means:

A 40-hour week is not a promise. It is a test.

If you are building your own estate agency business, do you know where your working week actually goes?

For one week, record every hour. Then separate the work into four categories:

📍 Prospecting and lead generation
🏡 Client service and progressing transactions
📩 Reactive work, interruptions and admin
📊 Planning, review and business development

Look honestly at the result.

Are you protecting time for prospecting? Are client-service blocks being interrupted? Are you available to everyone, all the time, without clear expectations?

The answer is not automatically “work less”. It may be to structure the business more deliberately:

• Set clear availability expectations
• Protect non-negotiable prospecting blocks
• Create dedicated client-service windows
• Review your diary every Friday
• Decide whether your business is serving the life you want

This is not an argument that self-employment automatically creates freedom. It does not. Control comes from the structure, boundaries and habits you build around the business.

The first 90 days of building a self-employed estate agency business are where good intentions become business habits.

It is worth planning honestly for:

🥑 Your financial position : what is your plan while the business is being built, rather than assuming an immediate salary?

📍 Consistent prospecting : not just when the diary is quiet, but as a non-negotiable part of each week.

🤝 Your local reputation : people need to know who you are, what you do and why they should trust you.

🧭 Learning the systems : then having the discipline to follow through when the initial excitement fades.

These are not reasons to avoid ownership. They are realities to understand before you begin.

Structured mentoring can make the early stage more navigable. Regular conversations, lived experience, practical guidance and accountability help turn uncertainty into a clear plan : while keeping the focus on people first and building a sustainable local business.

I have spent 21 years in estate agency, and I know the first stage is not always easy. But you do not have to work it out in isolation.

Monday conversations with Glasgow homeowners often begin with the same thought: “Is autumn the right time to make a move?”

There isn’t one answer for every home. It usually comes down to your circumstances, how much preparation is sensible, and what you want to achieve from the sale.
