I worked with an owner who was chasing growth so hard, he never noticed the back door was wide open.
His business was doing $1.8M and growing 12% a year. By every external metric, things were going great. He was hiring, expanding, and presenting at big conferences.
But his net profit hadn't grown in three years. Despite the growth.
When we sat down and looked at it, here's what we found:
His prices hadn't been raised since 2018. Inflation alone had eaten through 17% of his margin.
His sales team had standing authority to discount up to 15%. They were using it on roughly 80% of deals. That was nearly 10% of revenue evaporating before it ever hit the books.
His standard payment terms were net-45, but customers were taking an average of 67 days. Nobody was enforcing the terms or charging late fees.
A few of his service contracts experienced 25-40% scope creep over the years. The original price had stayed the same.
We calculated it together. Without changing anything about his sales, marketing, or operations, he could add about $180,000 to his annual profit just by plugging the leaks.

I asked a client recently: "What was your most profitable day this year?"
He thought for a few seconds and said, "Honestly? Probably the Friday in August, I took off to go fishing. I was thinking the whole time about how to restructure our pricing tiers. By the time I got home, I'd designed the new model on a napkin. We rolled it out in September and added $40K in monthly recurring revenue."
A day he didn't work was his most profitable day of the year.
Then I asked: "What was your busiest day?"
He laughed. "Probably any Monday. Back-to-back meetings, 100 emails, putting out fires from the weekend."
Notice the pattern? His busiest days produced nothing. His quietest day produced his biggest financial win of the year.
